The real cost of "we just handle it in email"

Ask a small-business owner how certificate requests get handled and the answer is almost always some version of "we just handle it in email." It sounds free. It is not free. It's just unpriced.

This article walks through the math FIO uses to price manual work, applied to a representative 24-person insurance agency. The numbers below are modeled, but the method is exactly what we run in a real assessment — with your volumes and your labor rates instead of ours.

The formula is deliberately boring

Cost of a manual process per year:

occurrences per year × minutes per occurrence ÷ 60 × blended hourly rate

No industry benchmarks, no "studies show employees waste 40% of their day." Those numbers sell software; they don't survive contact with a controller. Every input in the formula is something your own team can tell us — how often it happens, how long it takes, and what an hour of that person's time costs with taxes and benefits loaded in.

Three processes, priced

Our model agency runs a blended rate of $35/hour. Here's what three of its most ordinary processes cost:

Fifty-two thousand dollars a year, in three processes, at a company where nobody thinks anything is wrong. That's the point: none of these processes are broken. They're just manual, and manual work compounds silently.

What the number is — and isn't

$51,940 is the cost of the current state, not a savings promise. Automation never recovers 100% of a manual process; someone still reviews exceptions, handles the weird cases, and owns the workflow. When FIO builds a roadmap, estimated savings are capped conservatively — if we can't defend a number to your accountant, it doesn't go in the document.

The honest version of the pitch is smaller and better: if automation recovers even a third of that labor, it pays for a serious build inside the first year, and the SOPs we write along the way are yours regardless.

Run it on one of your own processes

Pick the process your team complains about most. Ask three questions:

  1. How many times did it happen last month?
  2. How long does one occurrence actually take, door to door?
  3. What does an hour of the person doing it cost, fully loaded?

Multiply. If the answer surprises you, that's one process out of the forty-plus a typical assessment captures.
